Interview Spotlight: Calvin Lam, Managing Director of KOS China
KOS China董事总经理Calvin Lam： 以荣誉为名，以探索为道专访人物：Calvin LamKOS China董事总经理Calvin出生并成长于香港。高中时期，他前往英国，并在那里获取了精算系学士学位。2009年，Calvin加入了一个公益组织，前往内地四川支教。那是他第一次到内地，整个旅途中，他感受到了内地的活力：“我亲眼看到的内地跟之前所想的差异非常大，内地有很有意思的地方，有很多是我之前不了解的。”这也给年轻的Calvin心中种下了一颗名为“探索”的种子。从精算行业转向猎头行业，驻扎华南地区多年后，他决定离开呆了七年的英国知名跨国猎头公司，加入首家在香港上市的本土猎头公司KOS高奥士国际，从零开始，与香港的四位创始人及CEO一起带领KOS高奥士国际进军内地……因为他认同KOS的企业愿景——“做一家能让中国人骄傲的人力资源服务公司”。01.开端：好奇的探索者当看到Calvin的履历上写着英国华威大学精算系毕业时，我更加相信猎头行业是具有极大包容性的。Calvin本应顺理成章做精算工作，但毕业前在伦敦一家大型保险公司的短期实习经历打破了这样本应“按部就班”的职业安排。 “我建模，然后做一系列分析后给下一个人，我的任务就结束了。最后的成品是什么样？我看不到。”保险公司颇为严格的等级制度，无人交流的公开区域，鸦雀无声的办公室，此起彼伏的键盘声，让Calvin这样形容自己当时的状态：“我有深深的不安，感到这里可能不适合我。”“我为什么不去一个更有活力、更年轻的地方探索一些新的行业？”Calvin这样问自己。图/Calvin本科赴四川支教不顾周围人包括自己父母的反对，带着对内地的好奇和探索新行业的渴望，Calvin选择了加入一家当时在内地规模化建设相对完善的外资猎头公司的深圳分公司，“它能为我提供进入内地市场的通道”，至于为什么是猎头行业，Calvin笑着说：“还有比卖‘人’这个产品更有意思的职业吗？”彼时刚进入公司的Calvin踌躇满志，“但当你被投入到一个竞争相对激烈的环境，你的好胜心会被激发出来。”Calvin回忆说，当时公司有一个制度，只要一个人有业绩，Ta就会被写在黑板上，全公司都会为Ta鼓掌。这让Calvin备受鼓舞，替别人感到快乐的同时，Calvin也希望，有一天自己也可以是站在人群中接受掌声的人。或许是在保险公司的实习经历让Calvin不甘于只做螺丝钉的工作，铸就了他对结果的坚持与执着。“如果有一个机会来到我面前，我不介意比别人多努力5倍、10倍，但我一定要做得比别人好。”那个时候Calvin每天最早来也最晚走，周末也经常到公司加班。结果是努力最好的证明，从Trainee晋升成为资深顾问，别人可能要花2到3年的时间，Calvin只用了1年。精算本身强调的是数据思维，需要学会做问题拆解，然后基于现有数据去预测未来。Calvin说，“我的专业让我习惯于用结构化思维，去理性地拆解复杂的问题，也让我可以更好地通过数据去理解业务。”除了异于常人的进取心和勤奋，Calvin飞速上升的背后还有他对候选人的利他道德义务感。“猎头的本质是把候选人送到企业里，解决客户的核心问题，从而赚取佣金。但其实这也在影响另一个人的人生和ta的家庭。我的准则是，如果我对这个公司的业务没有信心，或者觉得有风险，我不会让我的候选人去，我宁愿放弃这笔生意。”图/参加马拉松的Calvin02.转变：坚定的引领者“我很幸运，职业早期的发展还算顺利。这有赖于大家的帮助，包括我的良师益友、我的领导和平台。”入行七年，Calvin就已成为当时公司在华南区的三把手。在Calvin看来，猎头行业的价值体系可以分为三个环节：寻访、判断与匹配。“过去十几年间，猎头行业最大的变化就是寻访的壁垒与成本变得无限低。”Calvin说，在招聘平台井喷之势成型之前，外资猎头企业最早提倡建设人才数据库，他们凭借着体系化建设在中国市场形成了绝对优势。“但在科技将信息壁垒彻底打破的当下，外资猎头企业主流的地域划分模式已成为过去式。相比民营猎头企业，失去了优势的外资猎头企业需要承担更高的成本，在国内的路也会越来越难走。“在Calvin看来，民营公司更有活力、更专注、更灵活。这也是为什么在过去的3到5年中，越来越多猎头外企开始陷入中高端人才流失至民营公司的困境。2018年，KOS高奥士国际在香港上市，并计划开拓中国内地市场。在中国内地有7年工作经验的Calvin成为了他们的首选。现任KOS CEO Louisa Yeung找到Calvin并表明来意：两人同来自于外资猎头品牌，在外资体系下成长学习，有没有兴趣共同将KOS的业务发展到内地，壮大KOS这个本土猎头公司。“做一家能让中国人骄傲的人力资源服务公司”，这是KOS的愿景，也打动了当时年仅30岁Calvin。“创始人都非常信任我。也愿意给我空间，去用我自己的想法建设公司。这样的机会很难得。非常感谢他们的信任。”图/KOS上市合照但是，万事开头难。“从做一个好猎头，到经营好一家公司，跨度非常大。”这是Calvin在KOS进军中国内地市场第二年时的深刻体会。疫情来了，深圳开始停工。疫情的影响一环环扩散，客户撤offer、延期付款、候选人离职……没人知道这个状况会延续多久。那段时间，Calvin每天紧张地盯着银行的余额。为了确保每个月有充足的运营资金，他干脆自己不拿薪水。“我常常深夜失眠，躺在床上想着，如果这笔回款这周进不来，下周钱不够给大家发工资，要如何向大家解释。”即使如此焦虑，面对十个月没有产出的顾问，Calvin仍愿意给他们机会，“我明白在疫情期间，大家会觉得更艰难，需要更多时间去证明自己，每个员工都应该被给予时间、机会与信任。”Calvin认为，现在的年轻猎头跟当年他入行时的猎头完全不一样，他们很关注价值感、影响力、职业荣誉感，以及是否被公司用心对待。Calvin讲述KOS广州办公室开设的由来：团队里有个小伙伴出于家庭的原因要回广州，于是向Calvin申请离职。Calvin得知原委后说：“我们去广州开公司不就好了吗？”于是KOS广州办公室成立了。“可能听起来很好笑，现在那边已经有20多人，做得非常好，广州团队今年也即将搬到一个更大的办公室。”“即便是现在，也不轻松，没有任何一个压力比你要对员工负责来得更大。但它能让我成长。”图/KOS创建初期团队03.“做一家能让中国人骄傲的人力资源服务公司”当问到对自己目前的工作成果是否满意时，Calvin说：“当然不满意，远远还没达到我的目标。KOS China 已经成立五年，但还处于年营收规模几千万的阶段。有很多优秀的同行，在5到8年的时间内就可以做到年营收几个亿。所以，从绝对值来看，我们是落后的。但我们有我们自己的节奏。”首先，在公司经营模式上，Calvin尝试将猎头外企体系化建设的优势与民企利益分配的优势相结合。“但要融合两者的优势并不容易”，Calvin感慨，“要把利润分配更多地向员工倾斜，意味着成本要控制得更好。在管理上也要更注重细节，比如，制定合理的内部规章制度，采取合适的沟通方式与团队沟通，让大家觉得公司值得信赖。”图/Calvin正在进行内部培训在团队文化方面，KOS鼓励积极向上的企业文化，希望形成培育人才成长的优质土壤；在业务模式方面，KOS不断灵活调整，以迅速适应中国市场与科技的变化。Calvin尤其关注人工智能可能会对中国猎头市场带来的影响：“AI带来的影响是巨大的，我毫不夸张地说，它可以让全国的中低端人才市场完全消失。”在寻访已经不成问题的当下，中低端人才市场的匹配度判断标准更多是硬性的，而基于硬性标准的判断与匹配可以通过人工智能实现。越高端的人才市场对于顾问的软性判断要求越高。候选人技能水平基本相似的情况下，对于他们能力和匹配度的判断暂时无法通过AI实现，“你不可能让一位高管去跟机器剖析自己的内心世界。”在这个前提下，人工智能可以将中高端猎头从很多简单枯燥的筛选工作中释放出来，帮助他们实现生产力的大幅提升。“我觉得只能通过深耕高端市场，才有可能应对人工智能带来的挑战。”基于这个判断，Calvin正密切关注并尝试提升KOS China高端人才交付比例，“100万以上单目前在KOS China大约占25%左右。希望在未来的三到五年内， KOS China可以把这个比例提高至50%到 60%。”除了向高端人才招聘模式靠拢， KOS的业务模式也正向着以行业为中心的方向调整。Calvin认为当中低端人才市场被压缩，高端人才市场的竞争势必会更加激烈。“当国内猎头企业的竞争达到一定程度后，价格将不再是决定胜负的关键因素，服务才是。我们需要把我们的服务做得更好更有竞争力。” “现在，客户更为谨慎，招聘周期也更长。所以，顾问需要对某个行业有绝对的认知差，才有可能比别人提前知道哪里有需求、哪里有变化，才能做第一个把洞填上的人。”图/KOS内地与香港团队合照与此同时，中国的“新出海时代”也是一个对猎头行业有着深远影响的不可忽视的趋势。KOS高奥士国际在今年第一季度开设了新加坡办公室：“因为我们看到很多企业走出去了，人才也开始跨区域流动。所以，我们才会有这样的部署。我们内地、香港、新加坡团队也在共同协作，去服务有跨区域招聘需求的客户。”Calvin说，以前都是中国人在用海外产品。但其实中国市场有很多很优秀的产品和服务，之前一直没有机会进入国际市场。“中国人做事的特质是简洁、高效、可靠。比如，以前我们使用的是北美及欧洲市场的一款招聘管理系统。这款系统在北美和欧洲是主流，但就技术和使用感来说，我觉得与谷露的差距非常大。去年开始使用谷露后，我一直在想，为什么我们没有早一点换系统？”近几年，疫情和国际市场的变化为中国企业带来了机遇，很多优秀的中国企业开始积极征战海外市场，并在海外打出了很漂亮的仗。“越来越多中国的高管人才也会走向海外市场。我们能陆续看到，中国的高管们有国际化的视野，又足够灵活勤奋，开始受到国际人才市场的认可。中国的消费品、软件服务、金融科技等也正在国际市场中崛起。我们相信，越来越多的优秀中国品牌会慢慢走出去，成为世界巨头。到时候会有中国的‘欧莱雅’、中国的‘阿迪达斯’、中国的‘宝马’和‘奔驰’。”KOS正在全球不断发展扩张，发掘并培养高端市场人才顾问。欢迎扫描下面二维码，联系KOS China HR Stepahine Qiu 加入我们，希望和志同道合的你共同成长。
